Challenge for BNP Paribas Fortis
When BNP Paribas Fortis approached Keystone Solutions, their goal was a partner to have a “Swiss Army knife” for their KCM team. Indeed, they were looking for partner who was both capable of filling an operational role very quickly and discovering the functioning of a platform they had inherited for the certificates’ management
This activity of certificates’ management is key to secure BNPPF infrastructure, servers and activities. It is also critical as it can have a major impact on the production environment. Part of their mission is to ensure the team becomes a partner of excellence and erase the perception of pain point, or bottleneck that operation security might suffer. If their excellence and quality of the service was already recognized at a high level, their goal remains continuous improvement.
In the past, when an employee of BNPPF requested a certificate from the team, they had to use eight to ten different tools to track a single certificate. This represented a huge waste of time for the bank’s employees. Through this collaboration, they wanted to centralize the tools used to manage certificates. Thus, the idea was to consolidate as many tools as possible in one same place.
Solution provided by Keystone Solutions
With this challenge in mind, Keystone Solutions developed Portunus, a platform to bring together as many tools as possible to make it easier for BNP Paribas Fortis employees to manage certificates. The platform already existed, but it was not up to the standards of the company. The difficulty of the project lay in the fact that we had to recover and transform an existing system into an operational system. A significant amount of rework was required to identify the gaps in the platform prior to Keystone Solutions’ intervention.
Within this challenge, Keystone Solutions was implied in the very beginning of the project.
Our Keystone Solutions analysts helped BNPPF in the definition and redaction of the business case for its presentation to the top management.
Our Keystone Solutions architect discussed with BNPPF IT architecture team to assess the technologies and tools to be used but also to challenge the proposed architecture.
Besides the Keystone development team, governance has been defined to support them in the coordination as they had no experience in that kind of project.
Another new approach for BNPPF is our close collaboration on this project where Keystone Solutions demonstrated commitment, integrity, and solutions at every step, contributing to drive the service to the next level. Know that since then, this collaboration mode has been identified by BNPPF top management as a key success factor: they requested to the KCM team to document it and explain how to replicate it.
In addition, the technology used was quite difficult to implement. Fortunately, it was a series of tools in a system called Site Factory that Keystone Solutions had full control of. As time went by, improvements were proposed.
On our way to the development of Portunus, we encountered a series of difficulties and constraints. Our Keystone team reacted with professionalism, commitment and transparence with BNPPF. This led to quick and efficient reaction from both Keystone and BNPPF in good collaboration. Furthermore, we debriefed and documented areas of improvements for the project itself, our collaboration model and the internal processes.
Today, BNP Paribas Fortis finds itself with a finished, pleasant product, which they are trying to push for adoption by the entire group.
Visibility within BNPPF
Besides the go-live, the whole team (BNPPF and Keystone Solutions included) prepared and presented the demo of Portunus to the “IT Town Hall”, a yearly internal BNPPF event which provide the latest news of IT and its innovation: a proof of confidence and interest !
The project was presented to the BNPPF IT top management. If Portunus has proven its utility at the project start, it gained credibility when the first screens were presented. The explanation of the related added value for all BNPPF teams, clients of the solution provided even more confidence in our collaboration. Moreover, the approach used has been evaluated, approved and provided positive insights for Keystone Solutions within BNPPF for future projects.

Keystone Solutions as a partner
The collaboration between Keystone Solutions and BNP Paribas Fortis was done with the utmost respect. There were moments of doubt at times because it was a difficult project to implement. Nevertheless, the collaboration was always pleasant because everyone had a single objective, which was to find solutions.
There is one thing to remember: the help of the management of Keystone Solutions who, by their regular presence, allowed us to make improvements.
